1. Confirm that the request is real
Identify the customer, platform, procurement, renewal or regulatory event. Record the deadline, consequence of non-response, mandatory sections and authorised submitter. A general desire to “get ready for ESG” is not equivalent to a live completion project.
2. Freeze the right version
Save the received form or export, record the platform version and confirm whether buyer-specific questions can appear later. Keep one controlled question register so contributors do not answer different copies.
3. Map evidence before drafting
For each material question, record the evidence source, owner, date, scope and status. Evidence can be current, ageing, missing, contradictory or dependent on a specialist. These are different project conditions and should not be hidden in prose.
4. Separate facts, commitments and aspirations
A current measurement, a formally approved target and an informal intention are not interchangeable. Buyer questionnaires often ask for all three. Label the answer type and keep claims proportionate to the underlying evidence.
5. Identify authority boundaries
Mark questions that require an authorised client declaration, accredited verification, product-conformity decision, specialist material interpretation, legal opinion or audit evidence. Administrative completion must not drift into unqualified assurance.
6. Calculate the true completion burden
Include contributor time, chasing, evidence preparation, platform entry, clarification, approval and future update effort—not just the number of questions. A 40-question request can be harder than a 200-question form if evidence is fragmented.
7. Decide the proportionate route
- Self-manage when the request is small, evidence is current and one competent owner can approve it.
- Diagnostic when scope, evidence condition or specialist dependencies are unclear.
- Managed sprint when deadline, cross-functional chasing and commercial consequence are material.
- Partner-led when verification, legal, conformity or specialist material work is required.
